精益生产现场改善技术在东源的应用

摘 要
 生产现场是企业直接创造效益的场所，是企业所有信息的原始发源地，也是各种问题萌芽的场所。现场管理水平的高低可以直接反映出企业经营情况的好坏。现场改善是现场管理的深化，它以增进顾客满意为目标，使用持续改善理论对生产现场的人员、设备、物料、作业方法、生产环境等各生产要素进行持续的改善，实现各生产要素的合理配置，从而减少生产过程中的浪费，降低生产成本，提高生产效率和产品质量，对企业提高自身的竞争力具有十分重要的意义。
 本文在对国内外关于现场改善的研究现状以及精益生产理论进行研究后，提出了基于精益生产的现场改善方法体系。在此基础上，对东源音响器材有限公司生产现场进行了分析，并对其提出了改善对策。
 包括：对现场工艺布局进行调整，使工序能够“流畅化”；对生产现场进行管理，包括对生产过程进行管理和人员作业进行管理；对生产损失进行管理，实现快速换产；对生产组织进行调整——“拉动式”生产组织或“看板”生产制。
 最后，对精益生产现场改善技术给企业所带来的效益进行了总结。

ABSTRACT
 Workshop is the place where the enterprise creates benefits directly, the source of information, and also the place that all kinds of problems come forth. The management level of workshop can reflect the operational status of the enterprise. The improvement of workshop is the deepening of workshop management, it regards enhancing customer's satisfaction as a goal, and through the continuous improvement of all production elements, such as personnel, equipment, material, working methods and production environment to realize the optimizational allocation of  production elements, thereby reduces the waste in the production process, cuts down production cost, improves production efficiency and products' quality, and this is significant to the improvement of a company's competitiveness.
 This paper carries on a study on the study status of workshop improvement and lean production theory, and comes up with the workshop improvement methods system. Then takes an analyze on Towel’s workshop, puts forward the improvement tactics.
 Include: making an adjustment of the layout of workshop to make the working process smoothly; managing the workshop, include the management of production process and the management of personnel operation; managing the production loss, that is to realize quick-change；making an adjustment of production organization pattern--applies "pull up” or "kaizen" method.
 Finally, make a summary of the economic benefits that the lean production workshop improvement methods bring to the company.
